Operational Synthesis Report

Executive summary

Runtime and memory restore are healthy, and the model heartbeat completed successfully with NO_CHANGE. The main unresolved operational issue is unchanged: the scheduled worker/generated continuity summary still names obsolete kimi-for-coding/k2p6, while the live direct-ACP context is openai/gpt-5.6-terra. This is a source/configuration problem, not evidence of a missing conversation.

Evidence

Findings and hypotheses

  1. Verified healthy runtime: no reload or compaction pressure; do not replace/reload the live backend.
  2. Verified generated-state drift: the continuity-summary generator or its model source remains stale. Repair the source/configuration and prove two clean scheduled runs; do not edit generated output directly.
  3. Operational visibility remains incomplete: timer/subagent status APIs and authoritative turns.jsonl/observability/backlog checks were not available in this worker. Do not infer sync backlog from raw canonical-vs-model line counts. The available memory-heartbeat evidence does not report a restore failure.
  4. No new durable curation proposal: the only unresolved memory-candidate rows are old/review material; no semantic candidate should be promoted automatically.

Recommended actions

Blockers / missing tools

Durable-memory and warm-memory changes

Risk assessment

Primary risk is silent maintenance degradation: the main session is healthy while scheduled synthesis can fail or produce stale generated identity. Secondary risks are unmeasured provider ceiling and repeated notice re-inflation from directed/index.json. Preserve the current fail-closed posture and add independent control-plane smoke tests before declaring the worker repaired.

## Executive summary

Runtime and memory restore are healthy, and the model heartbeat completed successfully with `NO_CHANGE`. The main unresolved operational issue is unchanged: the scheduled worker/generated continuity summary still names obsolete `kimi-for-coding/k2p6`, while the live direct-ACP context is `openai/gpt-5.6-terra`. This is a source/configuration problem, not evidence of a missing conversation.

## Evidence

- `memory-heartbeat.json` at 22:07Z: restore `ok=true`, 7,476 entries; model-conversation log 6,342 rows / 3,664 runtime rows.
- `model-heartbeat.json` at 21:57Z: `rc=0`, `acpx_rc=0`, marker `NO_CHANGE`; no curated-memory change.
- `context-guard.json` at 22:07Z: direct ACP normal, 184,658 provider tokens (17.6%), no compaction; configured/live model `openai/gpt-5.6-terra`, ceiling remains unobserved (`null`).
- Preferred model log latest activity remains 2026-08-17: Google interview-talk preparation. The archival log records an earlier 2026-08-13 failed inbox request; retry remains confirmation-gated.
- `continuity-summary.txt` regenerated 22:07Z but line 4 still says `kimi-for-coding/k2p6`.
- `memory-candidates.jsonl` has 11 rows still at `status=candidate` (mostly old housing/workflow or operational preference signals); `semantic-candidates.jsonl` has no exact `status=candidate` rows. Candidates are review material, not facts.
- `decision-state.json` is stale since 2026-05-27. Existing notices/actions remain open for decision-state refresh, semantic-memory audit, provider-ceiling proof, control-plane visibility, notice-source hardening, curator permissions, provider handoff, and local YouTube archive.

## Findings and hypotheses

1. **Verified healthy runtime:** no reload or compaction pressure; do not replace/reload the live backend.
2. **Verified generated-state drift:** the continuity-summary generator or its model source remains stale. Repair the source/configuration and prove two clean scheduled runs; do not edit generated output directly.
3. **Operational visibility remains incomplete:** timer/subagent status APIs and authoritative `turns.jsonl`/observability/backlog checks were not available in this worker. Do not infer sync backlog from raw canonical-vs-model line counts. The available memory-heartbeat evidence does not report a restore failure.
4. **No new durable curation proposal:** the only unresolved memory-candidate rows are old/review material; no semantic candidate should be promoted automatically.

## Recommended actions

- Highest priority: fix scheduled-worker model/config selection away from obsolete `kimi-for-coding/k2p6`; verify two consecutive successful runs and regenerated identity.
- When control-plane access is available, run independent backlog (`missing_runtime_entries`/`needs_sync`), timer, subagent, observability, and provider-ceiling checks.
- Have the curator or main agent review the 11 remaining memory candidates and refresh `decision-state.json`; scheduled synthesis must not edit either directly.
- Keep the 2026-08-13 ImmoScout inbox follow-up confirmation-gated; do not send a reply without user confirmation.

## Blockers / missing tools

- Matrix-lite timer/subagent status tools and backlog/status MCP surfaces were unavailable/not exposed in this cycle.
- Direct reads of `turns.jsonl` and `observability.jsonl` were unavailable; `observability.jsonl` was not found in prior cycle evidence.
- No approvals requested. No native or async subagents used.

## Durable-memory and warm-memory changes

- No curated-memory proposal or direct curated-memory edit.
- `recent-topics.md` updated with this cycle's runtime/configuration status and open verification gaps.
- No JSONL finding/action/notice appended; existing canonical open action and notices already cover the stale worker identity and visibility gaps.

## Risk assessment

Primary risk is silent maintenance degradation: the main session is healthy while scheduled synthesis can fail or produce stale generated identity. Secondary risks are unmeasured provider ceiling and repeated notice re-inflation from `directed/index.json`. Preserve the current fail-closed posture and add independent control-plane smoke tests before declaring the worker repaired.
